Should I Niche Down or Stay Broad?
Can you achieve meaningful market penetration in a narrow segment with your current resources — and does winning that segment create a natural expansion path, or does it trap you in a market that is too small to grow from?
The niche-vs.-broad decision is really a question about where your competitive advantage is most defensible and where the friction in your sales process is highest. A narrow niche creates the conditions for domination: you understand the customer's specific context better than any competitor who is serving a broader market, your product can be optimized for their specific workflows, and your word-of-mouth compounds within a defined community. A broad target market creates the conditions for scale: more potential customers, more use cases, more revenue ceiling. The error most founders make is defaulting to broad out of fear that niche is too small — before testing whether they can achieve meaningful penetration in the niche first. The strategic logic is almost always: go narrow enough to win, then expand from a position of strength. The companies that stayed broad from day one and succeeded did so despite the breadth, not because of it, and almost all of them had an unfair advantage in distribution or brand that allowed them to skip the step where niche dominance would otherwise have been required.

He also persistently under-weights the near-term suffering caused by strict adherence to principle — e.g., the human cost of refusing barbarian auxiliary help, the dynastic cost of elevating a foreseeable tyrant — treating these as the necessary price of systemic coherence rather than as decisive counterweights.
